* Image is for illustrative purposes only."Shirasaya(白鞘)" is a storage and preservation scabbard finished with plain wood, with no lacquer coating or ornamentation applied whatsoever. In contrast to the "koshirae(拵え)" of Japanese swords—the decorated scabbard used for actual carrying and use—shirasaya is purely a functional container designed to preserve the sword blade in optimal condition over the long term.
Shirasaya is important because in Japanese sword preservation, the material, shape, and precision of the scabbard directly affect the blade's condition. Humidity, vibration, the contact surface area with the blade, and air permeability—all of these are determined by the quality of the shirasaya. For this reason, shirasaya production is not simple woodworking, but rather the work of specialized craftsmen with deep understanding of Japanese sword metallurgical characteristics.
Shirasaya craftsmen are often treated as "unremarkable figures" among those who work with Japanese swords, yet their history traces back to the Kamakura period. After the Muromachi period, when swords came to be recognized as works of art, shirasaya for preservation became an indispensable part of the sword world, and craftsmen specializing exclusively in "shirasaya" emerged from among the broader class of scabbard makers (sayashi).
During the Edo period, it became customary for the Honami family—who performed sword authentication and polishing—to prepare shirasaya, and shirasaya craftsmen maintained close relationships with the Honami lineage. Crafting new shirasaya for polished swords came to be seen as part of the polisher's work, and the techniques of polishers and shirasaya craftsmen were closely intertwined.
In modern times, there are only dozens of shirasaya craftsmen in Japan, concentrated in Tokyo, Kyoto, and Osaka. Because new or repaired shirasaya are essential in sword sales and restoration, the relationship between sword dealers and shirasaya craftsmen remains close to this day.
The most widely used material for shirasaya is "honoki(朴の木)," or Japanese magnolia. The reasons honoki is considered ideal for shirasaya are as follows:
Low oil content: Honoki contains little resin or oil, minimizing the risk that oil components will transfer to the blade and compromise its quality. In sword preservation, chemical contamination within the scabbard is the primary concern to avoid, and honoki is an ideal material in this respect.
Ease of processing: Honoki has uniform grain, making it suitable for carving the precise interior chamber required for a scabbard. Its hardness—neither too hard nor too soft—enables fine finishing of the interior surface.
Appropriate air permeability: Honoki possesses fine air permeability, with a reported effect of gradually regulating humidity changes within the scabbard. If the seal is too tight, moisture can accumulate inside and cause rust, but honoki's air permeability prevents this.
Stable availability: Honoki is produced throughout Japan and circulates as a building material and lacquerware substrate, ensuring stable access to the wood.
Alternatively, special shirasaya may use materials such as "kuwa(桑)," "kiri(桐)," or "kaki(柿)." Kuwa is hard with high durability, kiri is lightweight with excellent moisture-regulating properties, and kaki—specifically from astringent persimmon—possesses natural components (kakitannin) believed to have preservative and insect-repellent effects.
The shirasaya craftsman's work consists of roughly the following steps:
1. Wood selection (kidori): Suitable sections are identified from magnolia timber. The grain, knots, and any cracks are assessed, selecting portions that combine both strength and workability. The timber used should be thoroughly dried (ideally natural drying for 3–5 years or more). Insufficiently dried wood will warp after completion, changing the fit with the blade and creating a safety hazard.
2. Splitting (wari): The selected timber is split lengthwise into two boards that will form the interior chamber (the space that holds the blade). The grain direction is verified, and care is taken to orient it so the grain will run parallel to the blade when the sword is stored.
3. Carving the interior chamber (uchihazu): The interior of each of the two boards is carved with precision to match the blade's shape. The blade is repeatedly tested and fine adjustments made until it settles naturally—what is called "the blade falling into the scabbard." The precision of the interior chamber is the core of the shirasaya craftsman's skill, with the ideal state being one where the blade fits snugly enough yet loosely enough to descend slowly into the scabbard under its own weight.
4. Adhesion and shaping (hariaawase): The two boards with carved interiors are glued together using rice paste (komenori) or wood adhesive, and the exterior is shaped to the scabbard's outline. Rice paste has traditionally been used for this gluing, a pragmatic choice also because it allows the scabbard to be split open for later repair.
5. Installation of kurigata and kojiri: Mounting of components such as the scabbard mouth (kouguchi), kurigata (the cord-carrying part), and kojiri (the scabbard's end piece). Lacquer coating and metalwork are unnecessary for shirasaya, though edge reinforcement at the scabbard mouth may be added for durability.
6. Final polishing: The outer surface is sanded and finished with whetstones, revealing the beautiful natural wood (shiraki). While shirasaya receives no coating, a final light polishing with cloth may be performed as "wood-fixing" (jikigata-dome).
The greatest challenge facing modern shirasaya craftsmen is the shortage of successors. Learning the shirasaya craft requires a minimum of 5–10 years of apprenticeship, and even after opening one's own practice, it takes considerable time to achieve stable income.
Additionally, securing high-quality honoki material has become a challenge. Forest abandonment and the decline of forestry have made it increasingly difficult to obtain properly dried, suitable timber, according to voices from craftsmen in the field.
On the other hand, demand for shirasaya repair and new production remains steady against the backdrop of a sword collecting boom, and the emergence of younger sword enthusiasts as new clients offers a ray of hope. For the craft and tradition of the shirasaya craftsman to be reliably passed on to the next generation, support coordinated among the industry, government, and enthusiasts will be necessary.
