In contrast to a Japanese sword's koshirae (the decorated scabbard designed for actual carrying and use), shirasaya is purely a functional container for long-term storage of the blade in optimal condition.
The quality of the shirasaya directly affects the blade's condition. Humidity, vibration, contact surface area with the blade, and air permeability are all determined by the shirasaya's material and precision. For this reason, making shirasaya is not simple carpentry but has been considered the work of specialist craftsmen who deeply understand the metallurgical characteristics of Japanese swords.
Shirasaya does not come with a handle (tsuka) or handguard (tsuba) like koshirae. Using the habaki (the metal collar attached to the blade that fixes it in the scabbard and prevents gaps at the scabbard mouth) as a reference, the scabbard maker adjusts the dimensions of the interior cavity and scabbard mouth. Even when creating or repairing koshirae, the basic practice is to first place the blade in shirasaya for protection. Shirasaya thus plays an indispensable intermediary role in the management of Japanese swords.
Shirasaya craftsmen are often treated as "unassuming figures" among those involved with Japanese swords, but their history traces back to the Kamakura period. After the Muromachi period, when swords and blades began to be recognized as works of art, preservation shirasaya became indispensable, and among scabbard makers (sayashi), specialist craftsmen dedicated solely to shirasaya work emerged.
During the Edo period, it became customary to prepare shirasaya in conjunction with sword authentication and polishing conducted by the Honami family. Making new shirasaya for freshly polished blades came to be regarded as part of the polisher's work, and the techniques of polishers and shirasaya craftsmen were closely coordinated.
Today, there are only a few dozen shirasaya craftsmen throughout the country, concentrated in Tokyo, Kyoto, and Osaka. Because making or repairing shirasaya is an essential process in the sale and restoration of swords and blades, the relationship between sword dealers and shirasaya craftsmen remains deep even today. Although the work of shirasaya craftsmen rarely comes into the public eye, the system in which polishers, scabbard makers, and sword dealers share information while collectively finishing each blade continues to this day.
The most widely used material for shirasaya is magnolia wood (ho no ki).
Conversely, conifers with high resin content, such as pine (matsu), are avoided as shirasaya material. Resin adhering to the blade can induce rust, so shirasaya craftsmen prioritize the blade's well-being from the wood selection stage itself.
Special shirasaya may be made from mulberry (kuwa), paulownia (kiri), or persimmon (kaki) wood. Mulberry offers high durability, paulownia is lightweight with excellent humidity regulation, and persimmon is said to have preservative and insect-repellent properties due to tannins from astringent persimmons.
1. Wood selection (kidori): The appropriate section is selected from the timber. The craftsman examines the grain, knots, and cracks, selecting a portion that balances strength and workability. Ideally, timber should air-dry for three to five years or more. Insufficiently dried wood will warp after completion, changing its fit to the blade and creating a safety hazard.
2. Splitting (wari): The timber is split lengthwise into two boards that will form the interior cavity to house the blade. The grain direction is checked and oriented to run parallel to the blade.
3. Carving the interior cavity: The inner surfaces of the two boards are precisely carved to match the blade's profile. The ideal state is one where the blade falls slowly into the scabbard under its own weight—fitting snugly but not tightly. In this step, the habaki's shape serves as a reference, and the area around the scabbard mouth is finished without gaps to match the habaki's thickness.
4. Gluing and shaping: The two carved boards are glued together with rice paste (komenori) and the exterior is finished to the scabbard's outer shape. Rice paste has been used because it allows the scabbard to be split open later for repairs.
5. Attaching fittings: Hardware such as the scabbard mouth (koguchi), kurikata, and kojiri are attached.
6. Final sanding: The outer surface of the scabbard is polished with sandpaper and whetstone to reveal the beautiful bare wood finish.
7. Test fitting (tameshiire): The finished scabbard is fitted with the actual blade, and the feel of drawing and sheathing as well as the fit at the scabbard mouth are checked. If there are any issues such as stiffness or looseness, the interior cavity is fine-tuned at this stage for the final finish.
The surface of a shirasaya sometimes bears sayagaki (scabbard inscriptions), where specialists who authenticated or polished the blade record information such as signatures and periods in ink and brush. Sayagaki is a practice unique to shirasaya and is not typically done on lacquered koshirae scabbards. Because of the bare wood surface, ink adheres well and the inscription serves as a record for future reference when the blade is examined. When buying, selling, or storing swords and blades, sayagaki written on shirasaya serves as one clue to the blade's provenance.
There are several points owners should keep in mind to preserve a blade stored in shirasaya in good condition for years to come.
First and foremost, never touch the blade directly with bare hands. Oil and sweat on the skin can cause rust. When examining the blade, use clean cloth or washi paper, and avoid touching the edge directly.
Choose a storage location away from direct sunlight and high humidity, with minimal temperature and humidity fluctuation. Avoid poorly ventilated spaces prone to moisture accumulation, such as the back of closets.
When drawing or sheathing the blade, it is important not to apply excessive force. Pushing hard on a stiff blade risks damaging the interior cavity or cracking the scabbard itself. If drawing or sheathing feels unusual, consult a shirasaya craftsman or sword dealer rather than forcing it.
Over time, shirasaya wood may shrink or develop cracks from drying. Regularly inspect the scabbard visually, and have a specialist examine it promptly if anything seems amiss. This is key to long-term blade preservation.
The greatest challenge is a shortage of successors. Mastering the technique requires at least five to ten years of training, and even after independence, considerable time is needed to achieve stable income.
Additionally, sourcing quality magnolia wood has become more difficult. Neglected forest management and declining forestry have made it harder to obtain properly dried timber, according to craftsmen.
On the other hand, growing interest in Japanese swords has sustained steady demand for shirasaya repair and new construction, and the increase of young sword enthusiasts as new clients offers hope. To reliably pass this craft and tradition to the next generation, coordinated support from industry, government, and enthusiasts is essential.
