The polisher (togishi) refines the edge; the handle-wrapper (tsukamaishi) breathes life into the grip; the metalworker (kinkoushi) sets the fittings—and only when the sayashi has crafted the scabbard does the sword finally stand complete. The sayashi is, in the most literal sense, the maker of the sword's home.
The sayashi works exclusively on the saya (scabbard). In the rigidly specialized world of Japanese sword production, no single craftsperson crosses into another's domain. The sayashi does not touch the blade, the fittings, or the wrap. In return, every aspect of the scabbard—material selection, wood-cutting, hollowing, fitting, finishing, and lacquer preparation—falls entirely within their purview.
The scabbard's role extends far beyond simple storage. It ensures safety during drawing and re-sheathing, protects the blade from moisture, corrosion, and impact, and historically served as a visible marker of a samurai's social standing and aesthetic sensibility. During the Edo period (1603–1868), the major domains and the Tokugawa shogunate employed dedicated sayashi on retainer. Their techniques passed from master to apprentice in an unbroken chain. After the Meiji government's 1876 sword-prohibition edict (haitorei) devastated demand, the craft survived—barely—through the conservation and restoration of art swords, a thread of continuity that eventually connected to the present day.
The primary material of the saya is hoo no ki—Japanese bigleaf magnolia (Magnolia obovata), a broadleaf tree native to Japan. Among the many timbers available to craftspeople, magnolia has been chosen, generation after generation, for two essential qualities: it does not harm the blade, and it regulates the humidity inside the scabbard.
Magnolia's cellular structure contains a moderate natural oil content and a slight elasticity. Direct contact between magnolia wood and a steel blade does not readily induce rust—a critical property for a material that will embrace polished high-carbon steel for decades. The wood also breathes. It absorbs moisture when the surrounding air is humid and releases it when the air is dry, naturally stabilizing the microclimate inside the scabbard. This passive humidity management is impossible to replicate with synthetic materials.
Experienced sayashi work only with magnolia that has been air-dried for three to five years. Insufficiently dried wood will warp or crack after the scabbard is completed, distorting the fit around the blade—an irreversible failure. The craftsperson examines each piece of timber, reading its grain, density, and any subtle curvature before committing to the cut.
Urushi (lacquer), derived from the sap of the urushi tree (Toxicodendron vernicifluum), is applied to the exterior of display and combat scabbards to provide waterproofing, moisture resistance, and impact protection. The shirasaya—the plain white storage scabbard used to house blades when they are not mounted for display—receives no lacquer. Its raw magnolia surface allows the blade to breathe freely and permits visual inspection of the wood's condition. Mounted scabbards (koshirae), however, receive multiple coats of lacquer in a range of traditional techniques: kuro nuri (black lacquer), shu nuri (vermilion lacquer), and the elaborate kawari nuri (decorative lacquer) traditions—nashiji, ishime, sabi nuri—that flourished during the Edo period and remain prized by collectors today.
Same-gawa (ray skin), prepared from the dried hide of stingrays—primarily Dasyatis species—provides a uniquely textured surface. It is most familiar as the wrapping material for the handle (tsuka), where its rough, pebbly surface grips the cord wrap and prevents slippage. In the context of the scabbard, same-gawa appears in the same-maki style, where the skin is applied directly to the scabbard exterior. Highly water-resistant and naturally non-slip, same-maki scabbards appear in historical records associated with field swords (nodachi) and practical cutting swords (uchigatana) intended for actual combat use. Today, genuine ray skin has become increasingly difficult to source, and no synthetic substitute has yet matched its combination of grip, durability, and aesthetic character.
Every scabbard is made to measure. Because each blade differs in length, width at the base (motohaba), width at the tip (sakihaba), thickness (kasane), curvature (sori), and the shape of the unsharpened tang (nakago), mass production is structurally impossible. The standardized scabbards sold with factory-made iaito (practice swords for iaido) exist only because those blades are manufactured to identical dimensions—a convention that has no place in the world of art swords and authentic blades.
The manufacturing sequence unfolds in four broad stages.
Measurement and wood selection. The sayashi begins by measuring the blade precisely and recording every dimension on a paper template. Width, thickness, and curvature are captured to sub-millimeter accuracy. With template in hand, the craftsperson selects the section of magnolia timber to be used and decides how to orient the cut relative to the grain. Grain direction affects both the structural strength of the finished scabbard and how it will expand and contract across the seasons. An experienced sayashi reads the wood's character at this stage—its tendencies, its subtle asymmetries—and makes judgments that will govern every subsequent step.
Rough shaping and channel carving (todou). The selected timber is split lengthwise into two halves. The inner face of each half is hollowed to match the cross-sectional profile of the blade—a channel called the todou (sword path). The depth, width, and curvature of this channel must follow the blade's exact contour. If the todou is too shallow, the blade will not seat fully; too deep, and the blade will rattle inside the scabbard. The two halves are then joined with a traditional wood-gluing technique called hagi-awase, and the exterior is roughed to shape.
Finish shaping and koiguchi refinement. The exterior is thinned and balanced, weight distributed carefully across the scabbard's length. It is at this stage that the koiguchi (the scabbard mouth) is brought to its final tolerance—the most demanding operation in the entire process, discussed in the next section.
Lacquer preparation and finishing. Even for a plain shirasaya, a thin sealing coat of lacquer is worked into the wood grain at the koiguchi to harden the most frequently abraded surface. For a fully mounted koshirae scabbard, the lacquer process is far more involved: ground coat, intermediate coats, and final coats are applied in sequence, each allowed to cure in a humidity-controlled chamber (muro) before the next is applied. This stage alone may extend the production timeline by several weeks to several months, and is often performed in collaboration with a specialist lacquerer (nurishi). A plain shirasaya typically requires about one week of active work; a fully lacquered koshirae scabbard may require months from first cut to final delivery.
"You can judge a scabbard by its koiguchi." This saying circulates among sword connoisseurs, and it is not an exaggeration. The koiguchi is the opening of the scabbard—the precise aperture through which the blade passes each time it is drawn or returned. Its dimensional accuracy determines the sword's safety, its functional performance, and much of its aesthetic coherence.
The fit of the koiguchi is calibrated to tolerances measured in tens of micrometers (μm). The interior must accommodate the blade's spine (mune) and edge (ha) with a clearance so fine that the margin is essentially invisible to the naked eye. If the opening is too wide, the blade shifts inside the scabbard during movement, scratching both the blade and the interior wood surface. If it is too narrow, drawing the blade requires excessive force, impeding fast draws and placing destructive stress on the wood itself.
The standard of excellence that master sayashi consistently describe is: "The blade must not fall out under its own weight when the scabbard is inverted, yet must release silently and without resistance on the first pull." This means the koiguchi must exert just enough friction to retain the blade against gravity while offering virtually no resistance to an intentional draw. The coefficient of friction required is vanishingly precise and can only be achieved through iterative, irreversible micro-adjustment.
The adjustment technique works as follows: the sayashi inserts the blade into the scabbard, withdraws it, examines the marks left by friction inside the koiguchi, and removes material from the high points using fine tools. This cycle—insert, withdraw, examine, remove—is repeated many times. Each pass removes material measured in microns. There is no way to add material back once it has been removed. If the opening is taken too far in a single pass, the entire scabbard must be remade. The koiguchi is, in the most precise sense, a single-attempt operation.
Once the fit is dialed in, a wood-hardening treatment is applied: thin lacquer is worked into the grain of the koiguchi's interior surface, raising its hardness and wear resistance. For iaido practitioners, who may draw and re-sheathe a blade hundreds of times in a single training session, the quality of this treatment directly determines how long the scabbard remains serviceable. A poorly hardened koiguchi will wear open within months of regular practice; a well-executed one may serve for decades.
The number of sayashi who work exclusively on scabbard production in Japan today is estimated at several dozen. The Agency for Cultural Affairs (Bunka-cho) registers Japanese sword craftspeople under a broader category that includes sword polishers, handle wrappers, and metalworkers alongside scabbard makers; no official figure isolating sayashi alone is publicly available. What is clear, when one considers that the entire population of registered sword craftspeople numbers in the hundreds, is that sayashi represent a vanishingly small occupational cohort.
On the demand side, the sustained growth of iaido as a martial art has generated a reliable stream of orders for new scabbards and repairs to existing ones. Demand from overseas—Japanese sword collectors in Europe and North America, and museum conservation departments worldwide—has also grown noticeably, according to craftspeople active in the field. Yet income stability remains low even for highly regarded practitioners. A first-rate sayashi may complete only a few dozen new scabbards per year, particularly if the work involves fully mounted koshirae commissions that require months of elapsed time for lacquer curing.
The succession problem is acute. Reaching independent competence as a sayashi requires a minimum of five to ten years of apprenticeship. During this period, apprentices receive no formal wage guarantee; working for nominal compensation under a master is the established convention. The difficulty of sustaining a modern life—rent, health insurance, retirement savings—through those years of learning deters many capable young people from entering the field. This structural barrier is shared across traditional crafts: lacquerware, dyeing, ceramics, and others face identical challenges in attracting and retaining apprentices.
Some sayashi have responded by building public profiles through sword museum collaborations, video documentation of their work, and social media channels that bring the craft to audiences who would otherwise never encounter it. These efforts raise awareness and occasionally attract motivated apprentice candidates. But awareness alone does not resolve the underlying economic problem: the absence of a remuneration structure that allows both masters and apprentices to sustain dignified livelihoods. Until that changes, the gradual contraction of the sayashi population is likely to continue.
When experienced sayashi are asked what distinguishes a truly good scabbard from a merely adequate one, their answers converge on three qualities.
Complete conversation with the blade. A good scabbard has listened to the blade it was made for. Its length, curvature, and internal geometry respond precisely to the blade's own character—its length, its sori, the location of its center of gravity. The blade should settle into the scabbard the way a well-tailored garment settles onto the body: no gaps, no pressure points, simply a natural and total fit. When this standard is achieved, craftspeople describe it with an almost sensory vocabulary: the scabbard "breathes" with the blade, the blade "rests" rather than merely sitting.
Resistance to time. Wood is alive. Seasonal expansion and contraction are normal; a scabbard stored for decades in varying conditions will experience repeated cycles of dimensional change. A good scabbard is built to endure this. The choice of grain orientation at the cutting stage, the thoroughness of the drying process before cutting begins, and the quality of the lacquer sealing all determine whether a scabbard remains dimensionally stable over decades or begins to fail within years. The phrase that recurs in craftspeople's accounts of their own aspirations is telling: "Not a scabbard that is good today, but one that will still be good a hundred years from now."
Respect for the person who uses it. The scabbard exists for the person who carries it. The faint sound the blade makes as it seats home, the precise sensation of the draw—a smooth release that requires no hesitation or muscular effort—the balance of the scabbard's weight on the hip: all of these are design parameters, not afterthoughts. A master sayashi begins each commission with a detailed conversation about the user's physique, dominant hand, and intended purpose—whether the sword will be used for iaido training, displayed as an art object, or carried in formal martial arts performance. That information shapes every decision from wood selection onward.
The sayashi's work does not end at the moment of delivery. The scabbard accompanies the blade across years and decades of use, and it is only through that extended duration of service—seasonal cycles, thousands of draws, the slow patina of honest wear—that a scabbard fully reveals whether it was well made. The craftsperson who aspires to this standard is building not just an object, but an argument about time: that skill, material, and care, properly combined, can produce something that grows more itself the longer it exists.
