Yet it does not reveal its true nature until it passes through the hands of the togishi—the sword polisher. Polishing is not a finishing step; it is an independent traditional craft that has been practiced as a specialized discipline since at least the Kamakura period (1185–1333). By the Edo period (1603–1868), polishing had fully separated from smithing into its own professional lineage, with master polishers serving the great daimyo domains and the shogunate itself. Today, the Agency for Cultural Affairs (Bunkacho) formally recognizes sword polishing as a distinct preservation craft alongside swordsmithing, underscoring its status as an art form in its own right.
If the smith creates the body of a sword through fire and iron, the togishi reveals its soul through whetstone and fingertip. A polisher may spend several days on a short blade and several weeks on a long tachi or a venerable antique. The work demands an extraordinary sensitivity to pressure—too much, and the crystalline structures within the steel are crushed; too little, and the optical phenomena that define a blade's aesthetic character fail to emerge. An old saying in the polishing world holds: "You do not polish the sword; you discover what is already inside it." This is not merely poetic. It captures the essential truth that polishing is an act of reading the steel's internal structure, not imposing a new one upon it.
The full polishing process is divided into two major phases: shitaji-togi (foundation polishing) and shiage-togi (finishing polishing). Each serves a fundamentally different purpose and demands its own set of skills and stones.
Shitaji-togi establishes the blade's geometry and begins to reveal the jihada—the grain pattern of the forged steel. Work proceeds through a sequence of progressively finer stones: ara-to (coarse stone), naka-to (medium stone), nakanagura (medium-fine), and hosanagura (fine). At each stage, the scratches left by the previous stone are methodically erased before moving to the next grit. As the work advances, the jihada gradually emerges: the swirling masame (straight grain), the layered itame (wood-grain pattern), or the chevron-like ayasugi characteristic of certain regional schools of smithing. The togishi must read these patterns as they appear and adjust technique accordingly—a blade with a pronounced itame requires different pressure and stroke angles than one with a fine ko-itame.
Foundation polishing is often underestimated by observers who see only the final gleaming result. In reality, it determines everything that follows. If the geometry is not perfected here—if the ridge line (shinogi) is not precisely defined, or if the curvature (sori) is not properly supported—no amount of finishing work will correct those flaws. Senior polishers sometimes say that shitaji is where 80 percent of the work is done, even if it represents only 50 percent of the time.
Shiage-togi is where the blade achieves its visual splendor. The primary tools of finishing polishing are the hazuya (edge burnisher) and the jizuya (surface burnisher): thin slices of uchigumori-to natural whetstone, backed with Japanese washi paper and applied with the ball of the fingertip. The hazuya is worked along the cutting edge from the hamachi (blade notch) to the boshi (tip), while the jizuya treats the ji (body of the blade above the hamon). The result, when executed with mastery, is a surface of extraordinary depth—neither a mirror finish nor a matte surface, but something in between that Japanese aesthetics describe as a quality of interior light. The hamon becomes crisply defined, the jihada takes on three-dimensional presence, and the steel seems to glow from within.
The stones used in Japanese sword polishing form their own specialized world of materials science, regional geology, and connoisseurship.
Natural whetstones (tennen toishi) have been quarried throughout Japan for centuries. For finishing work, the most prized stones come from the mountains of northern Kyoto Prefecture—the borderlands of the old provinces of Tanba and Yamashiro—as well as from ranges running through Omi and neighboring areas. The uchigumori-to used for the finishing phase are a type of awase-do (composite stone) composed primarily of feldspar and sericite (fine-grained muscovite mica), which gives them their characteristic silky gray color and their ability to cut steel at a molecular level without leaving visible scratches. Different quarries within the same mountain range can produce stones of substantially different hardness, grit size, and mineral composition, and experienced polishers develop strong preferences based on the period, school, and steel quality of the blades they work on.
For the coarser stages of foundation polishing, the Mikawa-nagura stones from Aichi Prefecture have been famous since the Edo period. These fine-grained gray stones form the backbone of the nakanagura and hosanagura stages. Various other regional stones—from Niigata, Toyama, and other areas—serve intermediate stages of the process.
Artificial whetstones (jinko toishi) are manufactured from sintered abrasives, primarily aluminum oxide (alumina) or silicon carbide bonded into a matrix. Their advantages are consistency, availability, and relatively low cost. For the earlier stages of foundation polishing, artificial stones are now widely used and accepted. Their grit sizes are precisely controlled, their cutting action predictable, and they do not vary from block to block the way natural stones inevitably do.
However, artificial stones are generally not considered adequate for finishing work. The prevailing understanding among togishi is that the random, irregular arrangement of abrasive particles in a natural stone produces a pattern of micro-scratches that interacts with the crystalline structure of tamahagane steel in ways that manufactured stones cannot replicate. A natural finishing stone does not merely abrade—it engages with the steel's microstructure in a way that makes the optical phenomena of hamon and jihada visible. Whether this is a property of the mineral chemistry, the particle geometry, or some combination of both remains incompletely understood. What polishers know from practical experience is that the final passage of a blade through natural uchigumori produces results that synthetic alternatives have not yet matched.
Of all the skills in a togishi's repertoire, the most demanding is hatori—the process of bringing the hamon to its fullest visual expression.
The hamon (blade pattern) is not painted or etched onto the steel; it is generated during the quenching process (yakiire) when the edge of the blade is heated and then rapidly cooled in water. The rapid cooling transforms the crystalline structure of the edge zone into hard martensite, while the spine and sides of the blade cool more slowly, producing softer microstructures (troostite and sorbite). The optical boundary between these zones—seen as a bright, active line running the length of the blade—is the hamon.
Within and along the hamon, two categories of light phenomena appear. Nie (沸) are individual bright particles, large enough to be seen individually under magnification, that appear as a constellation of light against the darker steel. Nioi (匂) is a softer, haze-like luminosity, the result of particles so fine that they cannot be individually resolved. The greatest blades exhibit both, often in complex interactions. Along the hamon, specific formations carry their own names and aesthetic significance: kinsuji (golden lines threading through the hamon), inazuma (lightning-bolt patterns), uchinoke (cloud-like formations), and futae-ba (a double hamon effect), among others.
In hatori, the togishi uses a hazuya—a fingernail-sized piece of uchigumori, paper-backed—and works it along the hamon boundary with minute, precisely calibrated movements. The pressure must be regulated to a degree that strains conscious description; master polishers say it is felt rather than thought. Too much force crushes the nie particles and blurs the nioi into shapelessness. Too little fails to generate the optical clarity that makes the hamon visible. The polisher works the same passage repeatedly, each time with slightly different angle and pressure, gradually building the visual depth that makes a great hamon appear to float above the steel rather than merely sit on its surface.
This is the point at which a polisher's contribution to a blade's value is most direct and most irreversible. A careless or unskilled polishing can permanently diminish a blade's hamon—destroying nie that took a swordsmith perhaps thirty years of practice to learn to produce. This is why master polishers and collectors speak of the relationship between smith and polisher as a form of collaboration across time: the smith sets the potential, and the polisher either fulfills or wastes it.
The most urgent material challenge facing contemporary togishi is the depletion of high-quality natural finishing stones. This is not a distant threat; it is a present reality that is already reshaping how polishers work.
The quarries of northern Kyoto Prefecture that produced the finest uchigumori-to and hazuya stones have been closing since the latter half of the twentieth century. The causes are interrelated: the geological layers of superior-quality stone have been largely exhausted; the quarries operated in remote mountain terrain where extraction costs are high and infrastructure minimal; the number of workers with the knowledge to identify and extract suitable material has dwindled along with demand; and the economics of small-scale traditional quarrying have become increasingly difficult to sustain. Today, the supply of new natural finishing stones is a fraction of what it was several decades ago, and polishers work primarily from existing inventories.
The consequences ripple through the entire craft. Prices for high-quality natural stones have risen dramatically. Stones that were once a routine professional expense now represent significant capital investments. Young polishers entering the profession face the prospect of beginning their careers with inferior stones or inheriting them from retiring masters—a system of transmission that creates its own vulnerabilities. When a master retires or dies without a clear successor, accumulated collections of carefully selected stones may be dispersed or lost.
Researchers and professional organizations in Japan have been working on synthetic alternatives for finishing-stage stones for some years. Materials based on synthetic mullite, precision-graded alumina, and other engineered ceramics have been developed and tested. Some polishers use them for certain intermediate stages where natural stones are scarce. But the consensus in the polishing community remains that no synthetic material has yet replicated the precise combination of properties—particle geometry, mineral chemistry, hardness, and the micro-random surface texture—that makes natural uchigumori effective for final finishing. The craft's most irreplaceable material resource is disappearing, and the race to find a substitute is ongoing.
This situation has also renewed interest in geological survey work to identify surviving quarries or new deposits of suitable stone. Whether economically viable new sources exist remains uncertain, but the search has added a dimension of materials science to what was previously a purely artisanal tradition.
The path to becoming a sword polisher follows the traditional Japanese master-apprentice structure, and the time investment required is substantial. A polisher typically spends a minimum of five years as an apprentice before being trusted to complete any phase of the work independently, and ten or more years before achieving genuine mastery. Even then, the development of skill continues throughout a career.
An apprenticeship typically begins with observation—watching the master work without touching a blade. This period, which may last months, is not idle; it trains the eye to recognize the subtle visual cues that the polisher reads throughout the process. Gradually, the apprentice is given responsibility for the coarsest stages of foundation polishing, where mistakes are most easily corrected. Only over years of accumulated experience does the apprentice advance toward the finishing stages, and the hatori technique may not be entrusted to an apprentice for many years.
The tacit knowledge involved—the exact grip, the angle of wrist rotation, the reading of steel color and texture under specific lighting conditions—cannot be reduced to written instruction. This is knowledge that lives in the body, accumulated through thousands of hours of practice and correction. Master polishers sometimes describe their fingertips as having developed their own intelligence: a sensitivity that registers the condition of the steel beneath them before the conscious mind has processed it.
Formal institutional frameworks support but do not replace the apprenticeship system. The Agency for Cultural Affairs (Bunkacho) operates research and training programs for traditional craft preservation that include sword polishing. The Japan Sword Preservation Society (Zennihon Token Hozonkai) and related organizations conduct training programs, examinations, and certification for polishers at various levels. Some vocational schools now offer introductory curricula in sword polishing technique, giving prospective apprentices a foundation before they seek a master.
The number of active professional togishi in Japan is estimated at only a few dozen. This extreme scarcity is partly structural—the craft requires years of investment before it generates income, masters can only accept a limited number of apprentices, and the economic rewards, while respectable, do not attract candidates in large numbers. But it also reflects a deeper reality: the threshold of skill required to work on important cultural property swords is high enough that only a small number of practitioners ever reach it.
The togishi and the swordsmith exist in a relationship of mutual necessity. Without the smith, there is no blade; without the polisher, there is no beauty. Every great sword that survives in a museum collection, every blade that moves collectors to silence when it is drawn in the right light, has passed through the hands of a togishi who chose to reveal what the smith placed within the steel. That relationship—across centuries, across the separation of craft—is as much a part of what a Japanese sword is as the iron itself.
